It’s because both the product AND the market are unknown. They need to be figured out... ... for a sushi restaurant you just need to know if people in your city eat sushi - which most do. So the risk is only in building a great restaurant experience... the market & “product” are proven. With tech, it comes down iterating and testing both of these assumptions. 1. Will the product actually do what I think it will (technology / science / etc). 2. Will anyone want it? The cool part is both of these can be figured out fairly quickly if you do it right. One word of caution: It does NOT require an MVP (Minimum Viable Product). Actually, I have a huge problem with the term MVP because it has the word “product” in it. I have a much different (and far more cost+time efficient) approach that I cover in today’s video. It really comes down to a few simple frameworks that I’ve created to help you validate your ideas... and generate the confidence (and initial funding) you need to go all in. Here they are: 1. Idea: Problem, Pain, Passion 2. Validated Research 3. Clickable Prototype 4. Pre-Sales I’ve used this approach to build ALL of my companies and it doesn’t matter if it’s for a consumer application, or a solution for big Fortune 500 companies - it can be done. How to Test a Value Proposition or New Product Ideas with Customers – Outside In
So how do we test our value proposition with customers well. We take our value proposition essentially the key parts that our customer facing the insight. • This is your problem • The benefit this is • What we propose the reason to believe • This is how you should believe we're going to deliver it • The discriminator this is what makes us better We put it onto a single piece of paper which I would call the product or solution concept and we take that into the customer and we show it to them and we ask them for their input we may have multiple different product concepts depending on different insights or benefits that we think or it may be that we flex the way that we're going to solve the problem but we keep the insight and the benefit constant. The advantage of putting it in front of the customer is that they may say to us • I don't understand it • That's not clear well • They may say I do understand it I just don't need it • They might say I do need it but I don't believe That way is the correct way to solve it the power of qualitatively refining your concepts. Value proposition is that when you move on to the next step which is to quantitatively test it you've guaranteed that what you're putting into that test is the best possible articulation of the idea and then quantitative validation simply allows you to check that a substantial number of your customers share the same view of • What is the best value proposition • What is the best articulation • What is the best solution When you're armed with that you'll find it much easier to share it with your organization and align them behind the activity that needs to follow in my experience inviting the rest of your colleagues to view those customer interactions might even speed the process up further much better to say to them you know when we all saw the customer and they really liked that route. It's so much easier than saying I saw the customer and I'm telling you to abandon your idea because they're not interested in it they didn't like it I showed it to them they weren't interested Wouldn’t it be much better to approach this as a multifunctional approach and everybody who needs to align behind it should hear the customer discuss the value proposition together. Prototyping and Model Making - Students of Product Design Episode 5
In students of product design episode 5 I look at prototypes and model making. One of the reasons industrial design projects are not successful is because the designer didn't make enough prototypes to test ideas, prove concepts and highlight problems. Industrial designers have to make prototypes. You can never assume that just because something has been done before, you can progress straight to manufacture without prototyping your design. In this video I demonstrate this by designing a pair of pliers. A simple change to the handle means in use it pinches the palm of your hand. A quick prototype highlights this and saves time, money and embarrassment. So you have to do this phase in the design process to identify problems. But this isn't the only reason to prototype. Prototyping and model making is used to develop new mechanisms, test people's opinions, get important feed back in focus groups and trial different user interactions to work out how acceptable or feasible a new method of doing something would be. So for me, a good prototype is not the one that looks the most beautiful or is the most well made, it's the one that answers questions and moves you forward. Sometimes these are the ones that are a complete disaster as much as the ones that work. It can take more thought and effort to work out how to design the prototype to prove your idea, than the actual design itself. James Dyson said he had to make 5127 prototypes to get his first bag-less vacuum cleaner right, which is why today rapid prototyping is so useful, because of how accurately you can create prototypes from the data that will eventually go for manufacture. But rapid prototyping is not always cost effective or practical to use, most companies only have access to machines with relatively small bed sizes, so it's currently not the right method to use when developing anything large. There is still an important need for more traditional techniques. So don't underestimate how many questions you can answer quickly with card, sellotape,pieces of rubbish and Lego. Students of product design complain that they can't afford materials, but I learnt that everything we surround ourselves with can be repurposed as long as you always use appropriate safety gear and act responsibly. If you are in college or university, take advantage of everything available to you, because you will rarely have access to so much fantastic equipment under one roof again and progress to prototyping as soon as you can, because it will move your designs on faster. How many times have you and your team spent countless hours building, bug fixing, finally releasing a new feature only to hear feedback from a customer that it’s not what they wanted? Or worse, they don’t say anything… Why? Because they aren’t even using the new feature! Back to the drawing board… Yet again it again takes weeks or months to build and tweak and nothing changes. Before diving in. let's establish some ground rules for a "proper" MVP It's got to be Minimal It's got to be Viable And it's got to be a Prod... Actually No, it does not need to be a Product. (I'll be showing you a great example of a "non-product" in a minute or two.) Some have argued that the word "Product" in MVP is unhelpful. Steven Cohn has made a strong case for the word "Experiment". I agree. But for now let's stick with the "P" and temporarily re-define it to.... Pre-meditated. Meaning that the MVP must be a deliberate attempt to learn about the market. This rules out cases that look like MVPs in retrospect, but were really full products that - to everyone's surprise - developed into something big. Let's get going. No. 3 - Buffer ------ Buffer is a application that makes it easy to share content on social media. Here's what they put on the their site. A test, certainly. But it falls short of an MVP in my opinion. Their next test was better. They slotted this page in-between the other two pages. Now visitors to the website are not just saying "This is interesting" They're saying "I want to BUY this". Okay, there's nowhere to input your credit card details. But anyone who got this far was at least prepared to think about parting with their money. As co-founder Joel Gascoigne said: "After this result, I didn’t hesitate to start building the first minimal version of the real, functioning product." Minimal - certainly Viable - yes Pre-mediated - check Buffer's current valuation is something close to $400 million No. 2 - Dropbox ---- Dropbox, as I'm sure you know, is a file synchronisation service. Edit a file on your desktop... ... and seconds later its updated on all of your other devices. Rewind to the early days. The team - entirely composed of techies - had the basic synchronisation working. That was the easy bit. The hard bit was going to be to achieve the same trick on pretty well every platform: Mac, Windows, iPhone, etc. Given that the team was all techies, you'd have put money on them diving straight in. But CEO Drew Houston did something surprising. He made a video. The video - just three minutes long - demonstrated the synch process end to end. But it was more than just a demo: it was full of techie in-jokes... designed to appeal to early adopters. It worked like a charm In Drew's words: “It drove hundreds of thousands of people to the website. Our beta waiting list went from 5,000 people to 75,000 people literally overnight. It totally blew us away.” Minimal - Yes Viable - Not a product that could be used, but a product that could be demonstrated. Pre-Meditated - Yes Dropbox went on to do quite well. It's current value stands between $5 and $10 BILLION. No. 1 - Zappos ---- It's 1999. Co-founder Nick Swinmurn wanted to build an online store for shoes. But would people use it Here's how he went about finding out. He popped down to lis local shoe shops he went into the shops and... ... I sh!t you not... he PHOTOGRAPHED PAIRS OF SHOES! The photos were uploaded to a super-simple website. If someone clicked on the button to buy a pair Nick would pop down to the store and... BUY THE SHOES! Zero infrastructure. Zero inventory. Minimal - definitely Viable - This time it's not even up for discussion. Most definitely: real customers; real money changing hands; real shoes! Pre-meditated Check. Zappos went on to do quite well: it was acquired by Amazon in 2009 for a cool $1.2 billion. Your thoughts, please! ---- Buffer, Dropbox and Zappos. Three of my favourite MVPs.
